What is a Product Manager

The Product Manager figure   emerged in 1931 when Procter & amp ; Gamble defined this role to trace sales of one of his consumer goods products. They thought that a person focused 100% on all aspects of the product could be the key to understanding why the product was not working and correcting the poor results.

From that moment, and given the success of the “experiment”, numerous companies began to include this role in their organization, becoming the figure of the Product Manager in an integrated and recognized profile in any  consumer goods company .

In the 80s, the Product Manager adapted and also incorporated the new technological markets that were beginning to proliferate, especially in companies dedicated to the  development of software products .

The responsibilities of a Product Manager can be divided into three areas:

  1. Product Strategy , which includes the following functions:
    1. Develop the Product Business Model.
    2. Create the competitive strategy or Investigate the market to detect new opportunities.
    3. Analyze and monitor the market to detect problems or possible improvements.
    4. Define the vision and product roadmap.
    5. Analyze and report the results of the product.
  2. Product Marketing , which includes the following functions:
    1. Launch plan.
    2. Product positioning.
    3. Marketing documentation: presentations, data sheets, workshops, etc.
    4. Product training, conference attendance, customer visits.
  3. Product Development / Technology , which encompasses the following functions:
    1. Maintain and execute the product roadmap.
    2. Help define the product roadmap.
    3. Define the requirements and usage scenarios for the new functionalities.
    4. Manage product development.
    5. Manage product documentation.
    6. Guarantee the quality of the product through acceptance testing and / or usability tests.

Given this list of the many functions that a Product Manager must perform, the debate often arises as to whether  a single person can do it . Not just for a matter of time, but for a matter of profile. There are people who find it easier to position themselves on the technical side, others on the strategic side and others on the marketing side. Can you find a person who is good at all of these roles?

The complexity of sizing and defining a Product Management department in an efficient manner has led to the emergence and consideration of other derived profiles such as  “Technical Product Manager”“Strategic Product Manager”  or  “Marketing Product Manager” .

The conclusion that we can draw is that depending on the company, its organization, its resources and its needs, we will find a single person encompassing all or almost all of these functions, or several people each in charge of a specific subgroup. In the digital world, the figure of the Digital Product Manager is the one that necessarily has to bring together most of these functions.

What is a Product Owner?

The figure of the  Product Owner , emerges as one of the actors of the Scrum methodology, the first presentation describing the Scrum methodology was made in 1995 by Jeff Sutherland and Ken Schwaber at the Object-Oriented Programming, Systems, Languages ​​& Applications conference.

A Product Owner is the person responsible for:

  • Define the characteristics of the product (user stories) based on the needs identified by the stakeholders.
  • Decide release dates and content of versions
  • Ensure product profitability (ROI)
  • Prioritize the features to implement
  • Respond to questions or problems that arise during development
  • Adjust features and priorities by iteration, as needed
  • Guarantee product quality (set acceptance criteria)

Interestingly, here we also find differences in criteria regarding, for example, the definition of the roadmap and the Product Strategy facet that has or does not have a Product Owner associated with it. Is the Product Owner in charge of defining the roadmap? In the Scrumalliance we find precisely two articles by two different authors where the first  associates this function with the Product Owner  and the second  associates it with the Product Manager.

Differences between Product Owner and Product Manager

Given the aforementioned inconsistencies that can be found in both worlds … what happens when the two roles are also brought together in a company?

Well, basically, we have an open debate about what are the differences between one and the other (what are the responsibilities of each one), or about whether one can be replaced by the other.

A company where  both roles exist defines the Product Manager as the person most attached to the strategic side (he would be responsible for defining the roadmap) and the Product Owner as the person most attached to the technical side.

A company where  there is only one role,  combines in the Digital Product Manager all the functionalities described above.

Miguel Macías, director of the Postgraduate course in Digital Product Manager at IEBS, tells us about both figures:

For me, the Product Manager is the absolute person in charge of a product, that is to say, in charge of finding new opportunities, directing their design, creation and validation, as well as their subsequent market launch. However, the Product Owner concept is more restricted, it comes from SCRUM, an agile methodology for the development of digital products, and it is the manager or the interface between the client and the development team. Both profiles are increasingly in demand by companies and, in many cases, a good Product Manager acts as the Product Owner, so their training, not only in business development, but also in technology and agile methodologies for development and organization of equipment is essential.

As you can see, both the Product Owner and the Product Manager take care of the product and have to have common skills, such as knowing the business and being able to make vital decisions for the product.

In the end, all the analyzes agree on one thing and that is that the functions of the product manager and the product owner depend on the type of company and the setting .

  • In a  start-up  made up of a very small number of people with one or two products, there will surely be a single profile that takes care of all product aspects.
  • In a  large company  with complex products, there will surely be one Product Manager per product taking care of the most strategic part who will interact in turn with a Product Owner responsible for the most technical part.

When to choose one or the other?

In an organization where an agile methodology is not applied, the figure of the Product Manager will be essential since it will be able to take charge of all the strategic and technical part of the project. In addition, we must take into account the volume of products and the number of people we have. In this case we must prioritize that all management is in the hands of a single person.

When will we use a Product Owner? When we work with complex products with very broad phases where very extensive work teams are involved. In addition, when we are based on Scrum methodologies, the Product Owner will be essential and we can even count on their support only. We must bear in mind that the Product Owner is part of the Scrum Team.

But the reality is that each company defines the competencies of these roles as it suits them or simply because of its size, a single profile assumes all the functions. So if you don’t know how to decide, it is more and more common for both profiles to have integrated knowledge and the market demands more flexibility, so it is best to train in both functions such as the Postgraduate in Digital Product Management .

Conclusions about the Product Owner and the Product Manager

The functions of the Product manager vs Product owner is a topic that I have investigated from time to time for a few years as it affects me personally. In my company, I have always been defined as a Product Engineer , which is to add one more title to all the casuistry explained in this post.

In my case, I am responsible for the development of the technical part of the products and therefore I associate my profile more with a role of Product Owner  or  Technical Product Manager .

To continue with the example of the roadmap that I have used previously, in my case I am in charge of managing the roadmap, and that in my company means defining when we could have the different versions of each of the products, share the roadmap, review it, gather stakeholders, etc. But I make that definition from a list of characteristics and priorities that are decided by the Product Manager , I only collaborate in making decisions.

Can we really draw any conclusions from all this? In the end it all comes down to a very simple idea: it  depends on the company . And although it is not ideal, it does not really matter so much because in the end, the important thing is to know what you do and what roles are associated with your profile in the labor market in order to develop your professional career accordingly.
